CASE STUDY

How Varun Went From Chasing Students Every Month to a Pipeline That Fills Itself

Client: Varun Sharma
Business: Theatreleela — Acting Training Institute
The Problem: Inconsistent students, thin margins, exhausted team, no marketing funnel
The Result: A workshop-to-group-program system that filled a 4-month program twice over — and became evergreen.
Timeline: All within 30–45 days.

Where Varun Was Stuck

Theatreleela had great teaching. What it didn't have was a system around it.

Students would join for a month or two, then quietly disappear.

Revenue was unpredictable.

The team was constantly restarting — finding new students, re-onboarding, re-explaining the same things. High energy cost. Thin margins.

But the deeper problem wasn't operations. It was positioning.

There was no clear answer to: who exactly is this for, what problem does it solve, and why should someone commit to four months? Without that, every student felt like a one-off.

Every month felt uncertain.

That's what we fixed first.

Step 1 — We Got Specific on the Niche and the Outcome

Before we touched any marketing or content, we worked on the offer itself.

Most teaching businesses try to serve everyone — beginners, intermediates, hobbyists, serious students, all at once. That's exactly why nobody feels like the program is built for them.

With Theatreleela, we got specific:

One type of student.
One clear problem they were walking in with.
One defined transformation they'd walk out with after four months.

We built the program around that outcome — not around a list of topics to cover.

Once the outcome was clear, the price made sense.

And once the price made sense, the positioning became obvious.

Step 2 — We Built a 4-Month Group Program Around a Single Clear Result

The shift from 1:1 monthly sessions to a structured group program changed everything about how the business worked.

Instead of selling one class at a time — always chasing the next student — there was now a defined program with a start date, an end date, and a specific result students were signing up for.

That's a completely different conversation.

Students weren't buying time.
They were buying an outcome.

The group format also meant the institute could serve more students without adding more teaching hours. Same energy. More leverage.

Step 3 — We Created a Low-Ticket Entry Point

The 4-month program was the core offer.

But we needed a way to bring the right people in without a cold pitch.

So we built a low-ticket 2–3 hour live workshop — priced low enough that the decision was easy, but designed to deliver real value on the day.

It did two things at once:

First, it attracted serious students. People who pay even a small amount to show up to a workshop are far more committed than people who just follow an Instagram page. It filtered out the casual scrollers.

Second, it created a natural, low-pressure moment to introduce the 4-month program. Not as a pitch at the end — but as the obvious next step for students who'd just experienced what Theatreleela could do.

Step 4 — The Messaging Did All the Pre-Selling

This is where most teachers leave money on the table.

They have a good program but the way they talk about it doesn't land.

We rewrote the marketing message for the workshop from the ground up. Not "join our acting workshop."

Instead — a specific headline that spoke directly to the student's real fear or desire. The kind of message that makes the right person stop scrolling and think "that's me."

That message went out through their existing audience. No new platform. Just the right words, to the right people, who were already there.

What Happened — The Numbers

Workshop 1 → 60 people registered → 12+ enrolled into the 4-month group program on the day

Workshop 2 → 70 people showed up → 10+ enrolled again

Both workshops ran within 30–45 days of starting implementation of our BonjourProfs program.

The conversion didn't happen through a hard close or a complicated sales sequence.

It happened because the workshop itself built trust, demonstrated the value of the program, and made the next step feel like a natural yes — not a decision they had to be convinced into.

The Real Shift — It Became Evergreen

Here's what made the difference between a good launch and a real business:

After the second workshop, we didn't stop. We documented the whole system — the messaging, the workshop structure, the conversion conversation — and turned it into something Theatreleela could run repeatedly without rebuilding from scratch each time.

They now run this workshop every two weeks. One batch ends, the next one is already filling.

The pipeline stays warm.
The team isn't exhausted.
Nobody is starting from zero at the beginning of each month.

That's what a system does — and it's the same one we build for language teachers inside BonjourProfs.

The Part That's Easy to Miss

Varun didn't get these results because he was a great teacher. He already was one.

He got them because we fixed what was around the teaching — the positioning, the offer structure, the entry point, and the conversion moment. The teaching stayed exactly the same. The system around it changed completely.

That's the gap most language teachers are sitting in right now.

Revenue figures are confidential and available on request. Enrollment numbers are as reported by the client.
